What is phantom inventory and why the system swears it has stock

Phantom inventory is when the system records units of an item that exist neither on the shelf nor in the back room. It differs from ordinary shelf-out. In shelf-out, the system may know it hit zero. In phantom inventory, it believes it still has stock.

That belief is the whole problem. Automated replenishment does not fire, the buyer gets no alert, and the item sits off the shelf for days with nobody noticing.

How the operation detects it

The cleanest signal is sales that stop dead. An item that sold steadily and, overnight, drops to zero, with no promotion, no end of season. The system says it has three units. Sales say it has none.

It is confirmed at cycle count: physical count below the record. The cause can be unrecorded theft, damage scrapped without a record, a receiving error, or an item in the back room that never went up to the floor.

What the number hides

Phantom inventory is shelf-out that does not show up in the shelf-out report. The chain thinks it has 96% availability and actually has 90%, because six points are phantoms the system counts as present.

Worse, it poisons the forecast. The model reads zero sales, concludes low demand, and cuts the order for the very item that was sold out. The shortage becomes a self-fulfilling prophecy.

Why this changes an AI project

Any replenishment or OSA project has to hunt the phantom first. Training a forecast on data with phantom inventory teaches the model to under-stock exactly the items that run out most.

The countermeasure is not more sensors. It is flagging real shelf-out in the history and crossing it with shrinkage by source. The data has to tell the truth before the model learns from it.
